Business Challenge
A thirteen billion dollar international technology products and
services company was seeking to transform and migrate acquired
and existing operations, systems and infrastructure to a single,
consistent, world-wide operating model and applications suite.
The client had an aggressive project implementation
schedule with severe consequences for delay. A large systems
integrator was engaged to lead several major elements of the
implementation and supply resources to support the client’s work
efforts for several other projects. In order to deliver the
project within the defined budget, the client would need to
leverage resources from several off-shore locations, including
India, China and the United States. The client did not have a
delivery model suited for extensive offshore resource usage and
the client needed to ramp up quickly in order to maintain the
tight implementation schedule. In one case, the client required
over 100 qualified SAP resources to commence development work
immediately in order to preserve its aggressive implementation
schedule.
Our solution
Nathanson and Company quickly analyzed the situation and
proposed a two prong solution. First, Nathanson partners
established a resource on-boarding process that provided a
vehicle for the client to properly communicate requirements to
the systems integrator, determine the required resources
including qualifications, skill sets and geographic location,
quickly evaluate, select and orient candidates to their projects
and get them productive the first day on the job. The process
also allowed for resource performance monitoring and enabled the
client to identify “bad fit” resources quickly. After
implementing this process, the team drove a daily cadence with
the systems integrator to track the progress towards fulfillment
of each client resource request through the entire sourcing
lifecycle.
Second, Nathanson and Company engaged with vendor
and client resources to define and document the system that
would be used to effectively manage resources performing work in
various work locations, including requirements gathering and
communications, progress reporting, remote access to client
development systems, work procedures (including code control,
access permissions, change control, etc.), resource replacement
and quality assurance and testing.
Results achieved
By engaging Nathanson and Company for outsourced resource
management services the client was able to engage 100+ qualified
resources who were engaged and participating in the program
within thirty days. In addition, the client was able to rapidly
replace existing vendor resources that were not performing as
desired. Our efforts also provided the client with significant
costs savings over an on-shore only model while maintaining
quality.
